Your Team Is Already Adapting. Have You Noticed?

We often think about a system as something technical: a process, a structure, a workflow, an organizational chart. The word system comes from the Greek word systēma, meaning an organized whole made of multiple parts. In systems thinking, what matters is not only the parts, but the relationships between them. A system exists because the parts stand together. They interact. They affect one another. Change something in one place and something else may begin moving somewhere you did not expect. It is the relationship between the parts.

Unlike a machine, a human system continually responds to what is happening around it, and the more complex the situation, the less it can simply wait for somebody at the top to redesign it. It adapts through the interactions happening inside it.

This is why, when we hear organizations invest in resiliency and adaptability, we should be careful about assuming adaptability is something we create from scratch - systems already adapt and reorganize. Humans didn't invent that. What leadership can influence is how well the system adapts.

Systems reorganize

We can see self-organization everywhere in nature.

Ant colonies are a fascinating example. Individual ants respond to local information, including signals from other ants and their environment, and through those repeated local interactions, colony-level patterns emerge. No central ant directs every movement or designs every trail.

They demonstrate collective behavior: the group can create patterns and respond to changing conditions through the interactions of its members.

Organizations do this too.

A customer suddenly needs something different, so Sales reaches out to Product, Customer Success, and Engineering, and together they begin working through the feedback.

A leader leaves, and almost immediately people find new routes to the information, decisions, and relationships that used to flow through that person.

A team stops trusting another function, so they begin double-checking everything themselves.

Nobody necessarily announces, “We are reorganizing the system now.”

It happens through the work. Through the conversations. Through what people need from one another.

Some of those emerging patterns strengthen the system. Some make it weaker.

And then complexity adds another layer.

Complexity creates the experience of chaos

Too many decisions.

Too many dependencies.

Not enough time.

Not enough energy.

The more things are changing, the more interconnected the work becomes, and the less certainty we have about what will happen next, the more chaotic the environment can feel. And everyone, including leaders, is under pressure to sustain performance while everything around them keeps moving.

That is when something very human happens. We want to get as much done while spending as little energy as possible, so we narrow our focus and start pushing. We work more alone, and often model that behavior to our teams.

We cut off meetings with peers because we need to focus on the rock we have to push.

We make the decision without involving the people inside the system because involving them will slow us down.

We answer quickly instead of asking enough questions.

We tell people what to do because there is no time for another conversation.

We become the shortcut.

And for a while, it may even work.

In that chaotic moment, narrowing the focus and increasing control can feel faster. The leader may actually be able to solve that one problem faster alone.

But then another problem comes.

And another.

And while we think we are moving faster, everyone around us is learning something about how the system works.

They learn where the answer is.

They learn who should make the decision.

They learn what to do when they are unsure.

They learn the fastest route is Up.

And now the leader who was trying to move everything faster becomes the bottleneck.

The individual pushing the rock can get in the system's way

This is why the ant example stays with me.

An ant colony works because information and responses are distributed across the colony. The collective behavior emerges from many local interactions, not because one ant has all the information.

We see something similar in our own bodies. During tissue repair, individual cells sense what is happening around them and respond locally to neighboring cells and signals. No single cell directs the whole repair, yet through those local interactions the tissue reorganizes.

Companies are obviously different because people bring judgment, experience, emotions, power, and choice into the system, but there is something we should notice.

We are also part of a collective system.

When I put my head down, push my own rock, and stop interacting because I am too busy, I am not only making an individual choice about my workload.

I am changing the system.

So perhaps the question in complexity is not:

How do I solve this faster?

It is:

How do we make the system better at responding to this?

Those are very different questions.

What do you do differently in a complex system?

Complexity does not mean letting everyone do whatever they want, and self-organization does not guarantee that whatever emerges will be good.

Leadership still matters.

But the work shifts from trying to personally process complexity to increasing the system's capacity to work with it.

Create intentional spaces for people to make sense of what they are seeing

More information does not automatically create more understanding.

In complexity, we need people to compare what they are noticing, because no one person is seeing the whole system.

What changed? What are you noticing? What are we assuming? What are we missing? What are you seeing from where you sit that I cannot see from where I sit?

This is not another meeting because collaboration sounds nice.

It is how distributed information becomes collective intelligence.

Give direction without prescribing every move

People need clarity about priorities, boundaries, responsibilities, and where decisions sit.

But clarity is different from controlling every action.

If the environment can change faster than the leader can collect the information, understand it, decide what to do, and send the answer back down, then a system dependent on that leader cannot move fast enough.

The goal is not to remove structure.

The goal is to create enough clarity that people can use their judgment and work with others without waiting for permission every time reality changes.

Shorten the distance between action and learning

When things are changing quickly, we cannot always know the perfect answer in advance.

We move, notice what happened, learn together, and adjust.

That requires people to bring what they are learning back into the system rather than keeping it inside their individual work.

Can we talk about why without immediately looking for someone to blame?

A complex system becomes more capable when learning can travel.

Leaders spend a lot of time designing what they want the organization to become.

But another question to notice is: What is the organization already becoming?

Where are new bottlenecks appearing?

What workarounds have emerged?

Where is information moving faster in silos?

Where has it stopped?

If we don't see those emerging patterns, we cannot respond to how the system is reorganizing. This is part of moving from AwareLess, through the AwareMess, to AwareNess: seeing beyond the individual problem to the patterns around it.

This is where Peer Mindset matters

We spend a lot of time thinking about what happens between people, because if systems adapt through interaction, then the quality of those interactions matters.

That is part of what we mean by Beyond Teams.

A strong team is not simply a group of strong individuals with a strong leader. It is a system where people know how to think with one another.

Who are people naturally going to?

Where curiosity comes before advice.

Where people challenge assumptions.

Where information moves across.

Where peers become resources for one another instead of waiting for the leader to become the answer.

We call this the Peer Mindset.

People become less dependent on the leader for every answer. Information travels differently. Relationships strengthen. More thinking happens closer to the work, and the team becomes more capable of responding when conditions change again, internally and with their stakeholders.

Your role is not to become the system

In complexity, leaders are still responsible for direction, priorities, boundaries, and the decisions that genuinely belong to them.

But they cannot become the place where the entire organization thinks, because when everything has to come through you, the system can only move as fast as you do.

The work in complex environments is not to make everything predictable again.

It is to create the conditions where people can respond intelligently when it isn't.

See the system, not only your part of it.

Build stronger connections across it.

Let information move.

Create space for people to make sense of what they are seeing together.

Notice what is emerging.

Strengthen the patterns that make the whole system more capable, and interrupt the ones that make it more dependent.

And perhaps most importantly, notice when your instinct to move faster by yourself is actually teaching everyone else to do the same.

Because the organization is already adapting.

It is already reorganizing.

The question is not whether it will.

The question is:

What are you teaching the system to reorganize around?
